Myth: ambassadors will work for the love of it

Unpaid, unstructured ambassador programs run on goodwill, and goodwill is a depleting resource. Your best volunteers burn out in 8-12 weeks because the ask is vague and infinite. 'Help out when you can' is not a program — it's a slow exit.

The correction — Ambassador Operating Agreement:

☐ Define exactly 3 duties (e.g. greet new members, run one weekly thread, flag issues)
☐ Cap the time ask: 'about 2 hours/week, no more'
☐ Give a non-cash reward they can't get elsewhere (early access, direct line to you, a title)
☐ Set a fixed term (a quarter) with a clean off-ramp, no guilt
☐ Review the role every 90 days; rotate before burnout

Volunteers stay when the ask is bounded, the reward is real, and leaving is allowed.
