The correction: shadowing transfers vibes, not procedures. People copy what they happened to see, including the bad habits. Give them runnable SOPs and verify by doing.
SOP: First-week ramp
Run this whenever someone joins a recurring role.
Stage 1 — Access
— ☐ All tools, channels, and credentials granted before day one. (Owner: hiring manager)
— ☐ Hand over the index of SOPs for this role. (Owner: hiring manager)
Stage 2 — Do, don't watch
— ☐ New hire runs each core SOP solo while an expert observes silently. (Owner: buddy)
— ☐ Every step they fumbled gets fixed in the SOP, not just verbally corrected. (Owner: buddy)
Stage 3 — Sign-off
— ☐ Buddy confirms the new hire ran the top 3 SOPs unaided. (Owner: buddy)
Owner: hiring manager. Trigger: a new hire starts. Done-when: they ran the core SOPs alone, not watched.
