How to run an embargo without it leaking
We had a 19-page industry report and one shot at coordinated coverage. An embargo — agreeing reporters publish at the same hour — is fragile, so we treated it like handling glass.

First, we never used the word "embargo" in a subject line; reporters filter those. We wrote "Exclusive look, under wraps until Tuesday 6am ET."
Second, we offered the report 96 hours early — enough to write properly, short enough to limit temptation.
Third, every reporter got a one-line confirmation: "Reply YES to the time and I'll send the full PDF." No yes, no file.
Fourth, we staggered the data: each outlet got one unique cut of the numbers so coverage wouldn't read identical.

Fourteen reporters agreed, fourteen held the line, and at 6:01am we had eleven live stories. One editor told us, "This is the first embargo this quarter nobody broke."

Lesson: An embargo holds when you make holding it easy and breaking it pointless — give them a reason to wait, not just a rule to obey.
