How to map your community's timezone reality and act on it
Global communities quietly run as two or three disconnected servers that never overlap in time — the EU crowd and the US crowd post into the same channels but never to each other. Here's how to see it and fix it.
Step 1: build the activity heatmap
Plot unique active members by hour-of-day (UTC) over a month. Bimodal or trimodal peaks reveal distinct regional clusters.
Step 2: test whether they interact
For cross-peak conversations, check reply latency. If an EU-hours question only gets answered when US-hours wakes up (6+ hour latency), you have two communities, not one.
Step 3: decide deliberately
— Bridge: schedule async-friendly rituals (a daily prompt that lives across the gap)
— Or split: regional channels can raise reply rates by concentrating each cluster's active hours
Both are valid; drifting into accidental fragmentation is the failure.
Step 4: time your announcements per-cluster
One announcement at one time reaches one cluster. Stagger or pin.
The caveat
Heatmaps show when people post, not when they read — lurkers may span timezones invisibly. You're mapping the visible layer only.
Open question: is a single global channel ever better than regional splits, given that overlap creates serendipity that scheduled async rituals can't replicate?
