☐ Week 1: define the ONE behavior you reward (answering newcomer questions, not posting screenshots of wins)
☐ Week 2: pick 5–8 people who already do it for free; DM a personal invite, never a mass form
☐ Week 3: give them a private channel, a named title, and a weekly 2-line task — not vague "engage more"
☐ Week 4: publish a public scoreboard tied to that one behavior

Reward cadence: recognition weekly, perks monthly, status permanently. Kill anyone inactive 30 days — silently, no announcement.

Measure: % of newcomer questions answered by ambassadors vs staff.
