MYTH: "Go fully async, meetings are dead."
The correction: async is default, not absolute. A decision with 3+ stakeholders and real disagreement dies in a thread. Match the channel to the work, by rule.
SOP: Sync-vs-async routing
Run this whenever you're about to start a thread or book a call.
Stage 1 — Classify
— ☐ Is this a decision with active disagreement? If yes, lean sync. (Owner: initiator)
— ☐ Is it status, FYI, or a simple ask? If yes, async only. (Owner: initiator)
Stage 2 — Cap async
— ☐ If a thread hits 3 round-trips with no resolution, escalate to a 15-min call. (Owner: initiator)
— ☐ The call ends with a written decision posted async. (Owner: decision owner)
Stage 3 — Default
— ☐ Everything else stays written and async. (Owner: initiator)
Owner: initiator. Trigger: starting a thread or call. Done-when: the channel matches the work, decisions land in writing.
Save this. Run it every time.
