Case: Third-party content syndication delivered 3x the leads at 1/4 the quality — net negative once costed

A negative case, included because the failures are under-published. A B2B vendor expanded partner-driven demand gen by adding paid content syndication through media partners — gating whitepapers on third-party networks to harvest contact details.

The top-line looked like a win: syndication delivered ~3x the lead volume of the vendor's owned channels at a comparable cost-per-lead. Volume targets were hit two quarters running.

Then the cohort matured:

— Syndicated-lead MQL-to-SQL rate ran ~1/4 of inbound-lead rate.
— Sales-accepted rate was 12% vs. 47% for owned-channel leads.
— A meaningful share were 'content tourists' — title and firmographics looked right, intent was absent.
— Fully costed (lead fee + wasted SDR follow-up time), cost-per-opportunity ran ~2.6x higher than owned channels.

The SDR-time cost is what flipped the verdict, and it's the line most syndication ROI models omit. Cost-per-lead looked fine; cost-per-opportunity was the real number.

A fairness caveat: syndication is a brand-and-reach play as much as a direct-response one, and this analysis credits only direct pipeline. Some downstream value (later self-serve return, brand lift) is genuinely uncaptured here, so 'net negative' applies to the direct-response frame, not necessarily the total.

This matches syndication research from demand-gen analysts (e.g., the recurring finding that syndicated leads require 2–3x more nurture before they're salesworthy). The vendor kept syndication but moved it to a nurture track with no SDR until a second intent signal, which restored positive economics.

Implications: Judge partner lead sources on cost-per-opportunity including downstream sales time — not cost-per-lead. The cheapest leads can be the most expensive opportunities.
