Case: Cutting partner tiers from 5 to 3 raised mid-tier partner revenue 19% with no top-line loss
A collaboration-software vendor had accreted five partner tiers over a decade — each with its own benefits matrix, thresholds, and badge. Partner managers spent measurable time explaining the structure rather than selling through it.
A 2023 program audit found the tiers weren't separating performance: the middle three tiers had statistically indistinguishable revenue-per-partner distributions. The structure created status without economic logic.
They collapsed to three tiers and reallocated the freed-up program budget toward concrete mid-tier enablement (MDF access, co-sell hours) rather than cosmetic perks.
Results over a year:
— Mid-tier (the collapsed middle) revenue-per-partner rose 19%.
— Total channel revenue was flat-to-slightly-up — no top-line damage from the simplification.
— Partner-program NPS rose 14 points, with 'I understand how to advance' the most-improved item.
The causal story is muddy and the company says so. The simplification shipped alongside the reallocated MDF, so the 19% mid-tier lift plausibly owes more to the funding than to the tier count. Fewer tiers may simply have been the vehicle for moving money to where it mattered.
Still, the broader benchmark (Canalys, channel-program research) supports the direction: over-engineered tier structures correlate with administrative drag and partner confusion, and most programs have more tiers than their performance data justifies.
The trade-off: collapsing tiers can demote partners who valued their badge, a real retention risk. They grandfathered top-tier status for a year to soften it.
Implications: Count your tiers against your performance variance. If three of five tiers are statistically identical, the structure is signaling, not strategy — and the budget behind the badges may be the part that actually moves revenue.
