A podcast that traded reach for host-read rates
Context: an independent podcaster (about 14,000 downloads/episode) shared a year of ad data comparing programmatic dynamic-insertion against direct host-read deals.
What was done:
— First six months: programmatic ads via a network, paid on a CPM basis
— Second six months: replaced most inventory with two host-read sponsors negotiated directly
Reported outcome:
— Programmatic CPM averaged about $18, yielding roughly $760/month across slots
— Host-read deals priced at an effective CPM near $45, yielding about $1,900/month
— Fewer total ad slots, but each worth far more
Caveats: single show, single niche; host-read premiums depend on audience trust that doesn't transfer across genres. The podcaster chose sponsors aligned with the audience, which inflates host-read performance versus a random advertiser. Download counts predate IAB-recompliant measurement changes, possibly overstating reach.
Implications: aligns with industry data showing host-read inventory commands 2–3x programmatic CPMs, though the sample here is one show.
What we still don't know: the time cost of direct sales, which this report omitted entirely and which can erase the per-CPM advantage.
