A 4,200-member affiliate Discord was losing 69% of joiners inside 7 days. We replaced the single welcome DM with a fixed 3-touch SOP (standard operating procedure — a written, repeatable process). Day-7 retention went 31% to 54% over 6 weeks.
The loop:
— ☐ Touch 1 (minute 0): auto-DM with ONE action — "post your niche in #intros"
— ☐ Touch 2 (hour 24): mod reacts to their intro by name, tags one relevant thread
— ☐ Touch 3 (day 5): "what are you stuck on?" poll, 4 preset buttons
The lever was Touch 2. Members who got a named human reply within 24h retained at 71%. No reply, 28%.
