SOP: Standing up RACI for a new vertical
Run this whenever the team enters a new vertical (e.g. moving from nutra into sweepstakes).
RACI = Responsible, Accountable, Consulted, Informed. One Accountable per row, always.
Stage 1 — List decisions
— ☐ Ops lead lists every recurring decision: offer selection, budget caps, compliance sign-off, creative approval
Stage 2 — Assign
— ☐ Ops lead names exactly one Accountable person per decision (no shared accountability)
— ☐ Ops lead names who is Consulted before, vs only Informed after
Stage 3 — Pressure-test
— ☐ Team reads it aloud; anyone who finds two Accountables on one row flags it now
— ☐ Ops lead resolves every conflict before the vertical launches
Owner: Ops lead
Trigger: New vertical or new market entry
Done-when: Every decision has exactly one Accountable and the team has read it back.
Unclear ownership is the most expensive bug in this business. Save this. Run it every time.
