Ch. 7: Amazon Cut My Commission and I Built a Lifeboat in 30 Days
April 2020 flashback energy: Amazon emailed that my category rate dropped from 8% to 3% overnight. My home-fitness site was earning $2,100/mo, ~70% from Amazon. The cut would gut it to roughly $1,300.
I'd been lazy and single-sourced. So I spent 30 days emailing every brand I reviewed asking for direct programs. Eight replied. Four had affiliate programs paying 12-18% with 30-day cookies. I swapped the buy buttons on my top 12 earning posts only — the 80/20 ones.
Within two months revenue was back to $1,950, now with Amazon at 40% instead of 70%. When Amazon cut rates again the next year, I barely flinched.
Lesson banked: any single affiliate program that's more than half your income is a gun pointed at your business. Diversify the top earners first — that's where 80% of the risk lives.
