Q: How do I run a quarterly health review of my whole program?
Once a quarter, step back from daily tickets and audit the program as a business. Go in this order:
— Concentration risk: what share of revenue comes from your top 3 partners? Above 50 percent and one departure guts you. Plan to diversify.
— Cohort trend: are partners recruited 6 months ago still active, or do they fade after the first payout? Retention reveals onboarding gaps.
— Margin check: recompute commission cost against contribution margin. Rate creep and bonuses quietly erode profit.
— Fraud rate over the quarter, trending up or down, and which sources drive it.
— Terms review: did anything you don't enforce show up? Cut or enforce it.
The caveat: don't act on a single quarter in isolation. Seasonality, a big partner's campaign, or one fraud spike can distort the picture. Compare against the prior two quarters before you change rates or cut partners, so you're reacting to a trend, not noise.
