The 9,000 conversions worth almost nothing
A B2B site reported 9,200 "conversions" a month and felt unstoppable. Sales saw a trickle of real deals. The two teams argued for a quarter before we opened the goals config.
The clue: "conversion" was defined as any PDF download or newsletter signup, lumped together with demo requests at equal weight. 8,800 were low-intent downloads; only 400 were qualified demo requests.
Counting every micro-action as a conversion had turned the metric into noise that flattered marketing and frustrated sales.
We split goals into tiers and assigned values — $2 for a download, $200 for a demo request. Suddenly the highest-"converting" channel by raw count ranked last by value. Budget shifted. Qualified demo requests rose from 400 to 610 a month.

Lesson: not all conversions are equal, and counting them as if they are is dangerous. Assign value, then watch the leaderboard rearrange itself.
