Most teams blow through budget without hitting ROI targets because they don't separate spend into buckets. You need three tiers:
• Testing tier — 30-40% of budget. This is for channels, audiences, creatives you've never tried. Accept losses here. You're buying data, not conversions. Kill underperformers after 50-100 conversions, not after a day.
• Scaling tier — 40-50% of budget. Proven channels with 1.5x+ ROAS go here. Increase spend gradually (15-20% per week). Scale until efficiency drops below your target, then hold or cut.
• Reserve — 10-20% of budget. Keep this untouched for 2-3 weeks. When testing and scaling tier underperform, you won't panic-spend it on guesses. Use it to test new hypotheses or shift toward winners faster.
The mistake most make: they treat budget as one pool and move money reactively when something works. By week 3 everything's underfunded and nothing gets proper data. Structure forces discipline.
Divide your budget before the month starts, stick to the split, and you'll know which channels actually work versus which ones just looked good on day one.
