Most sources degrade as you scale — the cheap, high-intent inventory runs out first. Scale deliberately.
▸ Step 1 — Establish the baseline cohort quality at current spend: day-30 retention, median deposit, second-deposit rate.
— Step 2 — Increase budget in 30-40% steps, not a single 3x jump. Each step gets ~7 days to produce a measurable cohort.
— Step 3 — Re-measure the same quality metrics each step. The first sign of decay is usually median deposit sliding before retention does.
— Step 4 — Define a stop rule in advance: if second-deposit rate falls more than 20% from baseline, hold spend there.
— Step 5 — Hold the new level two weeks to confirm the cohort matures before the next step.
The error is reading volume too early — a fresh cohort looks great at day 3 and falls apart by day 30.
Benchmark of the day: across ~18 scaled sources, those stepped in 30-40% increments kept retention within 10% of baseline at 3x; single-jump scales lost a median 28%.
