Paid search vs affiliate SEO for the same keywords: rent vs own
The setup: A 'best VPN' style affiliate play. Same money keywords. Choice: buy Google Ads traffic now, or build an SEO site and wait.
The move: We did both in parallel as a 6-month experiment. PPC got $4,000. SEO got ~$4,000 in content and links.
The numbers (illustrative): PPC: instant traffic, +14% ROI steady, but the second we stopped paying, revenue went to zero. SEO: months 1-3 near-zero return (-100% on paper), then month 5 the site ranked and started returning ~$1,100/mo on a sunk cost, ROI climbing every month after.
The lesson: PPC is renting traffic — predictable, instant, gone when you stop. SEO is buying an asset — brutal payback period, then near-free traffic that compounds. They're not competitors, they're different cashflow shapes.
What I'd do differently: I judged the SEO arm as a failure at month 3 and almost killed it right before it ranked. SEO's J-curve looks identical to a dead project until it isn't. Fund PPC for cashflow, fund SEO for equity, and don't measure the slow one with the fast one's stopwatch.
