Discord vs Telegram: pick by onboarding friction, not features
Wrong question: which has more features. Right question: how much friction can your member tolerate before first value?
Decision rule:
— Telegram if your member is mobile-first and you want them reading inside 30 seconds. No roles, no gates, no app download for most.
— Discord if your value depends on threaded structure, voice, and self-segmentation by topic.
The tradeoff: Telegram's zero-friction entry means weak segmentation. Discord's rich structure means you lose 20-40% at the role-gate step.
Decision tree:
☐ Member already on Telegram daily? Default Telegram.
☐ Need 5+ topic channels to function? Default Discord.
☐ Onboarding requires reading a doc, not a click? Discord, gated.
☐ Launch traffic is paid/cold? Telegram, lower drop-off.
Don't run both until one is full. Two half-rooms feel dead.
