A ccTLD that was over-targeted out of a neighboring market

Hypothesis: a .de ccTLD's hard geotargeting was excluding legitimate German-speaking demand from Austria and Switzerland. Methodology: forensic analysis of one German-language business on .de, where ~24% of its addressable German-language audience sat in AT/CH. 10 weeks after intervention.

What we found:
— A ccTLD carries an unchangeable, hard geotarget to its country. The .de domain was, by design, weakly served to Austrian and Swiss German searchers — Google reads .de as 'for Germany.'
— GSC query-country data confirmed it: AT and CH impressions were ~40% lower than the market size implied.
— The fix couldn't be a GSC setting (ccTLD targeting isn't editable). We launched de-at and de-ch variants on a sister generic domain and linked them via hreflang to the .de pages.
— Outcome: AT clicks +33%, CH clicks +27% over the window — net new, not cannibalized from Germany (DE clicks flat).

Caveats: this required infrastructure (a second domain), so it's not a pure hreflang lesson — it's a lesson in ccTLD constraints. The new variants also had to earn their own authority, so part of the ramp is just normal new-page growth.

Conclusion: a ccTLD's geotarget is a wall, not a dial. If you need adjacent same-language markets, you build outside the ccTLD and bridge with hreflang.
