Cutting 31 channels to 9 raised messages-per-channel 5x
An over-built affiliate server had 31 channels and looked dead in all of them — attention was spread too thin. We consolidated to 9. Median messages-per-channel-per-day went from under 3 to 16, and new-member first-post rate rose 18% to 33%.
The consolidation SOP:
— ☐ Pull 30-day message counts per channel
— ☐ Archive any channel under 5 msgs/day (merge its topic upward)
— ☐ Cap the visible list at 10 — humans don't scan more
— ☐ One "firehose" general, then topical only when a channel earns it
— ☐ Re-review counts quarterly; channels are earned, not granted
The principle: density beats coverage. Concentrated traffic makes a room feel alive; a quiet room signals "nobody's here" and joiners leave.
