A cybersecurity vendor with a reseller channel tracked an uncomfortable benchmark: median time from partner signature to first closed deal was 90 days, and 38% of partners never closed anything in year one — joining the well-documented 'dead-weight' tail of channel programs.
In 2023 they instrumented the onboarding funnel and found the drag was not training content but sequencing: partners completed certification (~3 weeks) before getting deal-registration access or a named channel manager. Motivation decayed in the gap.
The redesign front-loaded enablement: deal-reg access on day one, a co-selling call within week one, certification moved to a 'learn while selling' track. Measured against the prior cohort:
— Median time-to-first-deal fell from 90 to 34 days.
— Year-one never-closed rate dropped from 38% to 19%.
— Average first-year revenue per new partner rose 2.1x.
The cohort comparison is the weakness here. The new cohort joined in a different quarter with different market conditions, and channel managers — knowing they were being measured — likely worked the new partners harder. This is a Hawthorne risk the company acknowledged but did not control for with a holdout.
The finding still rhymes with broader channel data (CompTIA, Channel Mechanics) showing that early-momentum signals in the first 60 days predict partner lifetime productivity better than certification scores.
The trade-off: front-loading access raises risk from under-vetted partners. They mitigated with a soft deal-reg cap until first certification milestone.
Implications: In channel programs, sequence may matter more than content. Time-to-first-value for the partner — not just their customer — is a leading indicator worth instrumenting.
