The 404 page that was leaking 9,000 sessions a month

A growing e-commerce site treated 404s as a tech footnote. Traffic looked healthy, so nobody flagged it.

The clue surfaced in the page report: a 'page not found' title was the 7th most-viewed page on the whole site — 9,000 hits a month. Most came from an old category structure that still ranked but pointed to dead URLs.

Rather than just redirect, they instrumented the 404 page to log the broken paths, then 301'd the top 40 and added a search box and popular-products grid to the rest.

Recovered sessions converted at 2.3%, adding roughly $14k in monthly revenue from traffic that was already arriving and bouncing.

Lesson: a 404 isn't an error page, it's a high-intent visitor you're about to lose. Measure it like a landing page.
