Track these three leading indicators per member:

☐ Reply latency — they used to answer in minutes, now it's days
☐ Session frequency — opens per week trending down for 2+ weeks
☐ Depth — posts shrinking from paragraphs to one-liners to emojis

Any two trending down at once = a yellow flag. Add them to a watch list.

The trigger is the trend, not the absence. A member who goes fully silent is already gone; a fading one is still saveable.

The weekly action: pick the top 3 yellow-flag regulars and give each one specific reason to come back — a tag, a question, a role. Three saves a week compounds.
