Playbook: Writing a Partner Commission Clawback Policy That Holds Up
Clawbacks (recovering paid commission on churned or refunded deals) are where partner trust goes to die if handled clumsily. A policy-design checklist:
— Step 1. Tie clawback to a defined risk window. Recover commission only if churn or refund occurs within a stated period — commonly aligned to the refund or early-churn window — not indefinitely.
— Step 2. Distinguish controllable from uncontrollable churn. A partner shouldn't lose commission when churn stems from your product failure or a price increase you imposed.
— Step 3. Prefer holdback over clawback where possible. Withholding a portion until the risk window passes is psychologically and operationally cleaner than recovering paid money.
— Step 4. Make the math transparent and pre-disclosed. Partners must be able to model their net economics; surprise clawbacks are the top driver of program distrust.
— Step 5. Set a dispute path. An appeals process costs little and prevents one bad clawback from ending a relationship.
Trade-off: clawbacks align partner incentives toward durable customers but raise perceived risk and can deter quality partners who have safer options; no clawback invites churn-and-burn referral behavior.
Incentive caution: heavy clawbacks may push partners to over-qualify and slow deals — sometimes the cure suppresses the channel more than the disease.
Implications: model partner take-home under realistic churn before setting the rate, and publish the policy upfront, not in fine print.
