Playbook: Running Win/Loss Analysis Specifically on Partner-Sourced Deals
Aggregate win/loss hides whether partner deals win or lose for different reasons than direct deals. A focused procedure:
1. Isolate the partner-sourced segment and compare its win rate, sales cycle, and discount depth against direct. Per multiple channel studies, partner deals can show higher win rates but also deeper discounts — both belong in the read.
2. Stratify losses by reason using a fixed taxonomy (price, timing, competitor, no-decision). Free-text loss reasons are unanalyzable.
3. Interview a sample, don't just count. CRM loss reasons are notoriously shallow; a dozen structured win/loss interviews per quarter surface the real story.
4. Separate partner-quality losses from product/price losses. A partner sending poorly-qualified deals shows a different loss signature than a competitive market.
5. Feed findings into partner enablement and ICP, closing the loop — analysis that doesn't change targeting is overhead.
Trade-off: deep qualitative win/loss is information-rich but slow and small-sample; dashboard win/loss is fast but explains little. Run both, weighted to the deal's value.
Selection caution: deals partners chose to source aren't random, so comparing their win rate to direct's confounds channel effect with deal-selection effect — adjust for fit before concluding the channel 'wins more.'
Open questions: minimum interview sample for stable themes, and how to interview without partners feeling audited.
