Playbook: Preparing a Partner QBR That Drives Decisions, Not Theater
Quarterly business reviews with partners often devolve into slide-reading. A data-prep checklist to make them decision-generating:
1. Lead with the joint scorecard, agreed in advance: sourced and influenced pipeline, win rate, average deal size, and cycle time — both sides see identical numbers from a reconciled source.
2. Bring a cohort view, not a snapshot. A single-quarter number hides whether the relationship is trending up; show trailing four-quarter trends.
3. Segment by deal stage to locate the bottleneck. A partner strong at sourcing but weak at progression needs co-sell help, not more leads — the data should say which.
4. Quantify the asks. Translate 'we need more support' into a specific number: enablement hours, MDF dollars, or co-sell headcount, with an expected return attached.
5. Close with two or three committed actions and owners, reviewed at the next QBR. Unowned actions don't survive the meeting.
Trade-off: a metrics-heavy QBR builds accountability but can feel adversarial; a relationship-only QBR feels warm but rarely changes outcomes. Sequence the numbers after rapport.
Interpretation caution: a down quarter may reflect a market shift, not partner underperformance — bring market context so the data isn't read as blame.
Open questions: the right QBR cadence by partner tier, and how much forecast data to share before it becomes a negotiation lever against you.
