A retailer saw 68% mobile traffic and reallocated nearly all design effort to the phone experience. "Mobile-first" was the mandate. Desktop quietly rotted. Revenue growth stalled.
The gap was visible the moment we segmented revenue by device, not sessions. Mobile drove 68% of visits but only 41% of revenue. Desktop, with fewer visits, carried higher AOV and a far better checkout completion rate.

We kept mobile solid but redirected the neglected desktop checkout work — fixing a coupon field that broke on autofill. Desktop conversion rose from 3.1% to 4.4%, lifting total revenue 14% in a quarter.

Lesson: segment revenue by device, not just traffic. "Mobile-first" is right for discovery and often wrong for the part that pays the bills.
