<b>The Ambassador Ladder (3 Rungs)</b>
Most ambassador programs fail because they hand out a title with no path. Build a ladder where each rung earns the next.
The structure:
☐ Rung 1 — Helper: answered 5 newcomer questions this month. Reward: a role badge + early access
☐ Rung 2 — Host: ran one event or thread that pulled 10+ replies. Reward: co-marketing + a named channel
☐ Rung 3 — Steward: recruited and onboarded 3 active members. Reward: revenue share or product input
Each rung has a measurable entry trigger and a concrete reward. No vibes, no favoritism.
Review the ladder monthly. Demote inactive stewards — a frozen top tier blocks the people climbing.
The ratio to watch: 1 ambassador per 50 active members. More than that and they collide; fewer and gaps open.
