The rule that keeps it from collapsing:
— Pick ONE axis to color by: pillar, funnel stage, or format, never two [framework]
— Cap colors at 5; the sixth makes the calendar unreadable [free]
— Use shade for status (faint = draft, solid = scheduled), not a separate color
— Write the legend into the calendar itself, top-left, locked
— Audit monthly: any color over 40% means a real imbalance, not a palette issue
