The retention chart that was secretly improving
A subscription app saw flat overall retention for six months and feared the product was stalling. A snapshot mixes everyone together, so it hid a turnaround already underway.
The clue came from switching to a cohort view, grouping users by signup month and tracking each separately. Older cohorts were decaying, dragging the blended line down, while every new cohort retained better than the last.
The change wasn't to the product, it was to the reporting and the roadmap conversation built on it. Once leadership saw the cohort grid, they doubled down on the onboarding change the newest cohorts had received.
Month-3 retention rose from 31% in the January cohort to 47% in the May cohort, visible only once the cohorts were split apart.
A snapshot tells you where you stand. A cohort tells you which direction you're moving. Averaging the past with the present can bury good news.
