When Amazon slashed commission rates, my kitchen-gadget site dropped from $3,200 to $1,950/mo on identical traffic. No ranking change — just a category rate cut from 4.5% to 3%. One email and my income fell a third.
I gave myself 90 days to de-risk. I went through my top 25 pages and, for each product, checked if the brand ran a direct program or sold on a network. I swapped 40% of my Amazon links to direct merchants paying 8-15%, keeping Amazon as the fallback button.
Conversion dipped slightly (Amazon's checkout is frictionless) but per-sale payout tripled on the swapped products. By month 4, revenue was $2,900 — above the pre-cut number, on the same traffic.
Lesson banked: single-source affiliate income is a rate cut waiting to happen — treat Amazon as one merchant among many, not the platform.
