The leveling-bot leaderboard that boosted then burned engagement

A 2025 longitudinal case tracked a 30,000-member Discord that installed an XP/leveling bot with a public leaderboard, measured for six months — long enough to catch the curve, not just the spike.

What the data shows
— Months 1-2: daily messages rose 34% as members chased levels.
— Months 3-4: growth plateaued, then declined; by month 6 message volume sat 8% above baseline.
— A small cohort (~30 top-rankers) sustained activity; the broad middle reverted to pre-bot levels.

Why it happens
Gamification produces a reliable novelty spike, then habituation: extrinsic XP rewards can crowd out intrinsic motivation once the leaderboard feels unwinnable. The top-30 sustaining effect is classic — visible status rewards work for those near the top and demotivate everyone who can't catch them.

The caveat
Six months captures the decay better than most case studies, but it's still one server, and the month-6 +8% could be organic growth rather than residual bot effect. Message count is also a weak engagement proxy — XP-farming inflates volume with low-value spam, so the early 34% may overstate real participation.

Open question: do leveling bots create durable engagement, or just front-load activity you'd have gotten anyway while training people to value points over conversation?
