Case: Redefining an MQL cut partner lead volume 58% and raised close rate from 4% to 11%
An infrastructure-monitoring company (Series C, ~$30M ARR) audited its channel-partner leads in 2022 after sales complained that partner-sourced opportunities were converting at roughly a third the rate of direct ones.
The diagnosis was a definitional one. Their marketing-qualified-lead (MQL) bar for partners was a single gated-asset download. They rebuilt it around three weighted signals: firmographic fit (employee count, tech stack match via enrichment), a documented budget-or-timeline statement, and at least one product-relevant action beyond the download.
Results across two quarters, partner channel only:
— Lead volume fell 58%.
— Sales-accepted rate rose from 31% to 72%.
— Closed-won rate on partner leads moved from ~4% to ~11%.
— Revenue per partner lead roughly doubled despite the volume cut.
The instructive part is the partner reaction. Because several partners were paid per qualified lead, the stricter bar initially read as a pay cut. The company offset this by raising per-lead bounties ~40% and publishing the new rubric, which two partners later credited for improving their own targeting.
A correlation caveat: some lift likely came from sales simply trusting partner leads more and working them harder — a self-fulfilling effect, not purely lead quality. The company couldn't fully isolate the two.
This aligns with the recurring finding (SiriusDecisions/Forrester benchmarks) that B2B MQL-to-close rates cluster in the low single digits, and that most 'lead quality' problems are definition problems wearing a quantity costume.
Open questions: How much of the close-rate gain is genuine fit improvement versus rep behavior change? And does a 58% volume cut hold once partners optimize toward the new rubric?
