A 2025 community-design audit followed an 18,000-member SaaS Discord that consolidated 28 text channels down to 9, archiving low-traffic rooms and merging overlapping topics, then measured for ten weeks.

What the data shows
— Median messages-per-active-channel rose 2.4x as conversation concentrated.
— Percentage of channels with zero messages in a given week fell from 46% to 8%.
— Weekly active posters increased 12%; total message volume was roughly flat.

Why it happens
Empty channels signal a dead community even when one is thriving — a 'ghost-town effect' where sparse rooms suppress participation because no one wants to talk into a void. Concentrating traffic raised the odds any given visit showed live conversation, which is self-reinforcing.

The caveat
Flat total volume means consolidation didn't create activity, it relocated it. The 12% lift in active posters is the genuinely interesting number, but ten weeks can't separate the restructure from a coincidental product launch the case mentions in passing. Over-consolidation has a known failure mode too: merged channels can become unsearchable firehoses.

Open question: is there an optimal channels-per-active-member ratio, or does the right structure depend entirely on whether your community is topic-seeking or chat-seeking?
