Ambassador program: 8 people drove 34% of new signups
A paid affiliate community of 600 grew almost entirely by founder referrals — fragile. We built a 3-tier ambassador ladder and tracked it for one quarter. Result: 8 active ambassadors generated 34% of the quarter's 210 new paid members.
The tiers (each unlocks on a measured trigger):
— ☐ Scout: 1 referred member who stays 30 days, gets a private channel
— ☐ Builder: 3 retained referrals, gets co-host rights on one event
— ☐ Partner: 6 retained referrals, gets revenue share on their cohort
The number that mattered: we counted RETAINED referrals (30-day survival), not raw invites. Raw-invite programs we'd run before brought volume and 80% churn. Tying the reward to retention aligned the ambassador with the community's actual health.
