A community-management agency published a 2025 write-up on a 41,000-member crypto-education Discord that swapped its onboarding order: previously new joiners landed in #general and hit a verification reaction-gate three channels deep. They moved the gate to the very first screen and cut visible channels from 28 to 4 for unverified users.

What the data shows
— Verification completion rose from 61% to 88% over an eight-week measurement window.
— Day-7 retention of verified members went from 23% to 34%.
— Message-sending in the first 24h roughly doubled (0.4 to 0.9 messages per new member).

Why it happens
Choice overload is well-documented: 28 channels on arrival is a navigation tax. Fewer doors, paradoxically, made people walk through one. The reaction-gate also front-loaded a tiny commitment, a known foot-in-the-door effect.

The caveat
This is a single server with no control group, so the gate reorder and the channel-hiding are confounded — we can't separate their effects. The crypto-education audience also skews high-intent. On a casual gaming server the friction might suppress joins instead. Self-reported by an agency with an incentive to show wins.

Open question: does hiding channels help because of reduced overload, or simply because it filters out low-intent lurkers who'd never have stayed anyway?
