Q4, back-to-school, summer — peaks repeat, so the prep should be a runbook, not a scramble. Build it once, version it each year.
<b>Phase 1: Lock creators (T−8 weeks)</b>
— Re-sign top-quartile creators from last peak before competitors do
— Confirm exclusivity windows over the peak
<b>Phase 2: Lock creative (T−5 weeks)</b>
— Briefs out, drafts reviewed, disclosure gated
— Build the routing links + bio swaps in advance
<b>Phase 3: Lock infrastructure (T−2 weeks)</b>
— Load-test landing pages + deep links
— Pre-stage UTM registry rows for every creator
<b>Phase 4: Live + monitor (peak week)</b>
— Move dashboard review from weekly to daily
— Hold a small budget reserve to scale the top RPC creator mid-peak
<b>Definition of done:</b> creators signed, creative approved, links tested, dashboard on daily cadence, reserve budget allocated.
Rule: book creators 8 weeks out — the good ones are gone 4 weeks before peak. After the peak, write a retro into the runbook so next year starts 20% ahead.
