Communities stall when everything routes through the founder. Hand off by documenting loops, not by hiring hope.
☐ List every recurring task you personally do each week
☐ For each, write the trigger, the steps, and the "done" definition
☐ Hand off in order of frequency: daily tasks first, they free the most time
☐ Shadow once, watch once, then fully release — no permanent co-piloting
☐ Keep a single SOP index so any new mod onboards from one link
The rule: if a task lives only in your head, it dies when you're sick or burned out. Every loop in this channel — onboarding, rituals, moderation, spotlights — should be a written SOP a stranger could run. Your job shifts from doing the loops to auditing that they ran.
Review the SOP index quarterly for drift.
