<b>Lag bias: why recent partner cohorts always look worse than they are</b>

In long-cycle B2B, the most common analytical error is comparing a recent partner cohort to an older one and concluding the channel is declining. The error is structural — a phenomenon called survivorship-adjusted lag bias.

<b>The mechanism.</b> If your median deal closes in 120 days, a cohort acquired 60 days ago has, by definition, only realized a fraction of its eventual conversions. Comparing its current conversion rate to a year-old cohort that has fully matured guarantees the recent cohort looks worse — even if it is identical or better.

<b>The correct method.</b> Compare cohorts at equivalent maturity — recent cohort's 60-day conversion against the older cohort's 60-day conversion, not its final number. Per cohort-analysis methodology, only same-age comparisons are valid for long-cycle channels.

<b>A second-order effect.</b> Quarterly reporting amplifies the bias. Any quarter's 'partner performance' mechanically understates recent acquisition because the deals haven't had time to close. Programs cut budgets on this artifact and then wonder why pipeline dries up two quarters later.

<b>Correlation versus causation:</b> a genuinely declining channel and a healthy channel viewed too early produce identical short-window data. You cannot distinguish them without waiting for the cohort to mature or modeling the expected lag curve.

<b>Implications:</b> never judge a B2B partner cohort younger than your median sales cycle. The data isn't in yet, and acting on it is acting on noise.
