A 4 MB hero killed mobile in Mumbai
A fashion marketplace shipped one 4.2 MB hero JPEG to every device. On a Frankfurt fiber line nobody noticed. On a 3G handset in Mumbai it was 11 seconds to first paint, and 64% of that traffic was mobile.
We moved resizing to the edge: the CDN read the device width and Accept header, then served AVIF at the exact pixel size requested, cached per variant. No origin pipeline, no pre-generating 12 sizes. The original 4.2 MB file became a 180 KB AVIF for a 412px phone.
Mumbai LCP fell from 11 s to 2.3 s. Image bytes per session dropped 94%. Monthly image egress went from 14 TB to 2.1 TB, trimming roughly $1,100 off the bandwidth bill.
The number that mattered: 180 KB, down from 4.2 MB.
