How to migrate from last-click to data-driven attribution without chaos

The question: leadership signed off on data-driven attribution (DDA) — a model that assigns credit using observed conversion paths rather than a fixed rule. How do you switch without a quarter of finance panic?

The migration playbook:

— Run both models in parallel for a full buying cycle. Never cut over cold; you need a side-by-side to explain every shift in credit.
— Build a reconciliation table: channel, last-click credit, DDA credit, delta. The deltas are the conversation with finance.
— Expect upper-funnel channels (display, paid social prospecting, video) to gain credit and last-touch channels (branded search) to lose it. If they don't, suspect a path-data problem.
— Confirm the model has enough converting paths. Google's DDA historically needed hundreds of conversions and multi-step paths monthly; sparse data falls back to last-click silently.
— Re-baseline target costs-per-acquisition before changing bids, or you'll optimize against the old credit scheme.

The nuance: DDA is still observational. It models which touches co-occur with conversions — it does not prove any touch caused them. A channel can earn algorithmic credit and still be non-incremental. Only an experiment settles that.

Bottom line for practitioners: parallel-run, reconcile every delta, re-baseline targets, and keep one holdout test running to ground-truth the model. DDA improves your allocation prior; it doesn't replace causal proof.
