Choosing co-marketing partners by audience size instead of overlap quality

A common co-marketing selection error: prioritizing a partner's raw audience size. A partner with 100,000 subscribers looks better than one with 12,000 — until you measure relevance and overlap.

Why size misleads:
— A large, broad audience may contain few accounts matching your ideal customer profile. Reach without fit is impressions, not pipeline.
— High audience overlap means you're paying to re-market to people already in your funnel — low incremental value.
— The ideal co-marketing partner has adjacent reach: serving the same buyer persona for a non-competing need, so their audience is new to you but pre-qualified.

The fix — score partners on fit and adjacency, not headcount:
— Estimate ICP density in the partner's audience before committing (sample their customer list or content topics).
— Measure audience overlap explicitly; favor partners with high persona match but low existing overlap.
— Define success as net-new, ICP-matched accounts, not gross registrations.

Caveat: ICP density is hard to measure precisely pre-campaign; treat early estimates as hypotheses to validate on a small joint test.

Implications: the best co-marketing partner is often the smaller, sharper audience that shares your buyer but not your funnel.
