The failure mode: teams watch rankings (a lagging signal) instead of crawl health. By the time positions drop, the crawler has been stalling for weeks.
Fix: monitor Crawl Stats weekly — average response time, host-status errors, and the by-response-code split. Alert on any 5xx/robots-fetch-fail spike. Cohort that added a weekly check cut detection lag from 23 days to under 2 and capped coverage loss at ↓ 2%.
So what: rankings tell you it broke; crawl stats tell you it's breaking.
