Interstitial popups are a real conversion tool, but a specific timing mistake — firing the popup on arrival, before the visitor has processed the offer — converts worse and can carry an SEO penalty on mobile.
What the research shows: two independent lines of evidence. On UX, exit-intent and engagement-triggered popups consistently outperform immediate ones in published case data, because the popup arrives after interest is established rather than interrupting its formation. On SEO, Google's intrusive interstitial guidelines explicitly target popups that obscure content immediately on a mobile visit from search, with a ranking impact — so an on-arrival full-screen popup is a double cost: worse conversion and worse acquisition.
The mechanism is interrupted scent-following. A visitor who just clicked is mid-act of evaluating message match — "is this what I wanted?" An immediate popup blocks the very content that answers that question, raising cognitive load and perceived risk ("this site is going to nag me") before any value has registered. Reactance — the instinctive push-back against being controlled — kicks in, and the dismiss-and-leave rate climbs.
The specific failures:
— Popup fires within seconds of arrival, covering the value proposition.
— Full-screen mobile interstitial on a search-arriving visitor (the SEO-penalized case).
— No engagement gate — same popup whether the user just landed or has read three sections.
The fix:
— Trigger on engagement, not time: after a scroll-depth threshold (e.g., 50%) or on exit-intent, so the offer only interrupts an interested, informed visitor.
— On mobile, avoid content-obscuring interstitials for search traffic; use a smaller, non-blocking banner.
— Cap frequency and respect dismissal — reactance compounds with repeated nagging.
— Test on-arrival vs engagement-triggered as a head-to-head; engagement-gated almost always wins on net conversion, not just popup conversion.
