Deep dive: why rotating hero carousels quietly lose money

Deep dive: why rotating hero carousels quietly lose money

The auto-rotating hero carousel is one of the most studied bad patterns in conversion design, yet it persists because it solves an internal political problem (everyone gets a slide) rather than a user problem.

What the data shows: the most-cited evidence is from the University of Notre Dame's web team, who found that on a homepage carousel, the first slide captured the overwhelming majority of clicks while subsequent slides got a tiny fraction — and only about 1% of visitors clicked any carousel feature at all. Erik Runyon's aggregated carousel data across multiple sites reached the same conclusion. Separately, carousels were flagged in accessibility and usability literature for triggering "banner blindness" and for moving content out from under a user mid-read.

The mechanism is threefold. First, banner blindness: anything that looks like a rotating ad gets visually filtered, a pattern documented since early eye-tracking studies of web banners. Second, change blindness and lost control — auto-advancing pulls content away before slow readers finish, raising frustration. Third, diluted message: five slides means no single value proposition lands; the page says five things weakly instead of one thing strongly.

For affiliate landers the cost is sharper, because the hero is the single highest-leverage real estate and a carousel spends it on indecision.

The fix:

— Replace the carousel with one static hero stating your strongest single offer. If you have multiple offers, that's a segmentation/landing-page problem, not a carousel problem.
— If stakeholders demand multiple messages, stack them as scroll-revealed sections, each with full attention, instead of rotating them through one slot.
— Never auto-advance. If you must keep a slider, make it user-controlled and don't move content without a click.

TL;DR
— Carousel data is damning: first slide gets nearly all clicks, total click-through often around 1%.
— Banner blindness, lost reading control, and a diluted message all work against conversion.
— Use one static hero with your strongest offer; stack additional messages as scroll sections, never auto-rotate.
