Case: Customers adopting 2+ ecosystem partners spent 3.1x more — but the curve revealed a saturation point

A platform vendor with a broad partner ecosystem analyzed the relationship between how many ecosystem partners a customer engaged (integrations, services partners, marketplace add-ons) and account value. The shape of the curve mattered more than the headline.

Across ~2,500 accounts:

— Customers engaging 2+ ecosystem partners had 3.1x higher average annual spend than single-or-zero-partner accounts.
— Net revenue retention rose with partner count up to about 4 partners.
— Beyond ~4–5 partners, the curve flattened and net retention slightly declined — accounts with sprawling partner footprints showed more integration-maintenance friction and support escalations.

The saturation finding is the contribution here. The 'more ecosystem = more value' narrative is usually presented as monotonic; this data suggests an inverted-U, where ecosystem complexity eventually imposes coordination cost that erodes the benefit.

The causation caveats are heavy. Big-spending enterprises naturally engage more partners — spend likely drives partner count as much as the reverse, so the 3.1x is substantially a size artifact. The vendor's matched analysis (controlling for company size and tenure) shrank the spend differential to roughly 1.7x — still positive, with diminishing returns visible even after controls.

This aligns with platform-ecosystem theory (the 'generativity vs. governance cost' tension): ecosystem breadth creates value but also coordination overhead, and there is a firm-specific optimum rather than 'more is always better.'

The trade-off for the vendor: aggressively pushing partner adoption past a customer's optimum can raise short-term attach revenue while quietly increasing churn risk from integration sprawl.

Open questions: Where is the per-segment saturation point, and is the post-4-partner retention dip a complexity effect or simply the profile of accounts that over-adopt? The inverted-U is suggestive; the mechanism behind the downslope is not yet pinned down.
