Case: a sitemap-snapshot rollback recovered a botched 15,000-page deploy in 40 minutes
A template change accidentally broke canonicals on 15,000 pages mid-deploy. Because a rollback SOP existed, recovery was routine:
— Step 1 (ops): every deploy first snapshots the current rendered HTML and sitemap to versioned storage. Gate: no deploy runs without a saved snapshot.
— Step 2 (analyst): post-deploy monitor flagged a 30% canonical mismatch within 25 minutes. Gate: >5% canonical drift = auto-alert.
— Step 3 (ops): triggered rollback — restored the prior template version and re-served the snapshot.
— Step 4 (QA): re-validated canonicals on 300 pages. Gate: 0 mismatch before standing down.
Outcome: total exposure window 40 minutes. GSC showed no lasting ranking impact — the broken state never got recrawled at scale.
Guardrail: snapshot before every batch; a rollback you didn't prepare for takes days, not minutes.
Ship gate: don't publish until all boxes are checked.
