The newsletter popup that was stealing its own sales

A content-driven supplement brand was proud of a 5% email signup rate from an immediate popup. Revenue per session, meanwhile, was oddly soft on landing pages.

The clue came from a sequence analysis: the popup fired at 2 seconds, and sessions that saw it had a 40% lower add-to-cart rate than sessions that didn't. It was interrupting buyers before they'd read a thing.

They changed the trigger to fire at 45 seconds or on exit intent instead.

Email signup rate dipped slightly to 4.3% — but add-to-cart rose 18% and email-attributed revenue actually went up, because the new subscribers were warmer. The early popup had been trading a sale for an address.

Lesson: measure what your lead-capture costs you, not just what it captures. Timing is the whole game.
