A São Paulo fashion brand shipping 2.4MB hero images to phones
The catalog looked gorgeous on desktop and brutal on mobile. Product shots were uploaded as 4000px JPEGs and served untouched, so a shopper on a Brazilian 4G connection downloaded 2.4MB per hero — 6.8s to first meaningful paint outside São Paulo.
The origin had no resizing. The CMS just dumped originals.
What we changed: put an edge image-transformation layer in front of the bucket. Width derived from the device hint, format auto-negotiated to AVIF with WebP fallback, quality pinned at 76. Variants cached per width at the POP.
The same hero now lands at 38KB on a phone. First contentful paint in Recife dropped from 6.8s to 1.4s. Image bandwidth across the month fell from 11TB to 1.9TB, trimming the delivery bill by roughly $740.
The number that mattered: 2.4MB to 38KB per hero image.
