The dashboard that made a calm team panic
A news site put the real-time report on a wall monitor. Every traffic dip triggered a Slack fire drill. The team started shipping rushed homepage changes to chase the live number up.
The clue was in the comparison. We overlaid those panic-induced changes against the next day's processed data. Half the "dips" were normal hourly variance; the rushed fixes had actually hurt next-day return visits.
Real-time is for verifying a launch fired, not for steering strategy. It has no baseline, no context, no trend.
We pulled the monitor and switched the team to a day-over-day view with a 7-day average. Knee-jerk homepage edits dropped to near zero, and return-visitor rate recovered from 19% to 26% over the next month.

Lesson: real-time data answers "is it working right now," not "what should we do." Decisions need a baseline the live view can't give you.
